See what Scudieri & Associados implemented in a company with diversified businesses in the Facilities, Logistics, and Environmental Sanitation sectors, employing 6,000 people and operating a fleet of 3,500 vehicles.


With the right methodologies and tools, R$ 7.0MM in cost reductions were identified, increasing EBITDA by 55%.


In this case, the strategic goals were: cost reduction, productivity gains, reduction of administrative costs (administrative expenses/gross revenue), improved performance and commercial competitiveness, as well as generating cash flow relief.


Methodologies and tools applied:


Payroll tax analysis: We identified an opportunity to reduce payroll-related taxes on benefits. This action was immediate, requiring no legal action or any other bureaucratic process, generating annual savings of R$ 2.5MM.


Salary dispersion pyramid: We used an analytical model to identify variations and outliers by grouping employees by positions, which allowed us to identify needs and cost-reduction opportunities. To apply this model, a salary policy had to be created to align the structure.


With the salary adjustment policy and the dispersion by positions/individuals, it became clearer to discuss potential reductions, in addition to organizing the company to begin structuring a job and salary policy.

This methodology proposed three cost-reduction options ranging from R$ 3.4MM to R$ 4.2MM.

Reorganization of the Organizational Structure and Span of Control analysis: By building the Organizational Structure map, broken down by command towers and their respective headcounts, functional duplications became evident. The "Span of Control" concept is an indicator used to evaluate structures that can be unified.


Span of Control: An indicator that shows, from middle to upper leadership (supervision/coordinating), the relationship between leaders and the number of subordinates.


With this model and the visibility provided, opportunities for cost reduction of R$ 2.5MM were identified.
